AI Transformation Roadmap for a Leading Nordic Retailer
A leading Nordic retailer wanted to understand how artificial intelligence could transform its operations and what capabilities would be required to realize that potential. Leadership represented different functions, backgrounds, and levels of AI maturity, making it difficult to align on strategic investment choices. They needed a shared understanding of AI's potential, a common view of the organization's current position, and alignment on what an ambitious AI-enabled future could mean.
Norrin partnered with leadership to establish that shared vision, design the operating model, and create a transformation roadmap to guide investments and capability-building.

Solution
A leadership-focused AI Vision process built around three core steps: understand, inspire, and concretize.
1. Leadership team developed a shared understanding of AI, its implications for operations management, and how AI-enabled operations could look across retail, logistics, and other industries.2. Focus on expanding the organization's view of what ambitious AI could enable in their specific context.
3. Defining target ambitions, identifying strategic value opportunities, establishing governance principles, and creating a development roadmap.

Establishing shared direction
Many organizations implement AI as disconnected efficiency projects rather than as part of a broader business transformation. The retailer's challenge was a lack of shared direction. Different parts of the organization had different expectations about AI's role, creating misalignment on priorities and investment decisions.
The goal was to establish a systematic approach to using AI to improve efficiency, product availability, visibility, resilience, cost optimization, sustainability, and decision-making.
Defining the AI vision and strategic priorities
The engagement helped leadership move from asking "What AI projects should we run?" to "What business outcomes do we want AI to enable?" Through structured exploration, the organization identified seven strategic value areas where AI could drive measurable business impact. The shift from technology-first to business-outcome-first thinking became the foundation for all subsequent prioritization and investment decisions.
A foundation for sustained AI transformation
Rather than a single AI initiative, the organization now has a strategic framework for evaluating opportunities, allocating resources, and building long-term competitive advantage through AI. Leadership alignment on vision and priorities creates the foundation for moving from experimentation to sustained, scaled adoption.
